Zanzibar properties - winning direct bookings back from the OTAs

A practical guide for Zanzibar and coastal hospitality owners. How to model the cost of OTAs, what a direct-booking site actually needs, and the realistic share you can win back.

Almost every Zanzibar property owner we speak to has the same complaint: Booking.com, Expedia and Airbnb take 15–22% off the top of every booking, the channel manager forces a guest experience the owner does not control, and switching to direct guests feels like it would take more work than the commission is worth.

Some of that is true. Most of it is not. Here is how we actually think about the maths and the build.

The honest commission cost

Take a beachfront lodge in Nungwi at high season. Average nightly rate of USD 320, average stay of 4.5 nights, average booking value around USD 1,440.

  • OTA commission at 18%: USD 259 per booking.
  • Of 600 bookings a year, that is USD 155,400 in commissions paid.
  • A 30% reduction in OTA dependency saves the property USD 46,600 a year.
  • A 50% reduction saves USD 77,700 a year.

That is the budget you actually have available for marketing - the commission you would otherwise pay. If your direct-booking marketing costs less than the OTA share you would have given up, the math has worked.

What a direct-booking site actually needs

A typical Zanzibar property website looks like a brochure. The buyer wants something else. Specifically:

  1. Photos that look like they were shot this year. Drone, sunset, room interior, restaurant, the actual beach in front of the property. Recent. Real.

  2. Pricing in USD and in EUR. International buyers compare in their own currency. Local TZS pricing is appropriate for the bottom of the page; the top of the page is where the buyer is making the comparison.

  3. A booking flow that does not feel like a 2014 form. Date pickers, room selection, real availability, real photos of each room type. Booking engine integration that does not break on mobile.

  4. WhatsApp Business, properly set up with the international number, a welcome message in English, and someone answering during business hours. Many high-value bookings start with a WhatsApp question and end with a confirmed reservation 20 minutes later. Lose the question, lose the booking.

  5. One "Why book direct" page. Compare the OTA booking against the direct booking - same dates, same room. Show the saving in real numbers. Show what is included direct that is not included via the OTA (free airport transfer, room upgrade, late checkout, free dive). Make it concrete.

  6. A live availability calendar, not "enquire for dates". The buyer wants to know they can book now, not wait three hours for an email reply.

The Google Business Profile is half the win

The other half of the work happens off the website. Most Zanzibar properties have:

  • A claimed but underbuilt Google Business Profile.
  • Photos uploaded in 2022.
  • Three reviews from one trip.
  • No posts.

A real GBP for a property is 30–50 photos refreshed each quarter, weekly posts in high season (seasonal menus, room availability, packages), all reviews answered within 24 hours, and Q&A seeded with the actual questions buyers ask (how to get from the airport, whether the property has a generator, whether there is reliable Wi-Fi).

Done well, the GBP often outperforms the property’s own website in driving qualified direct enquiries. It is also the first thing a buyer checks before clicking through to Booking.com, so it sets the tone for the entire decision.

How much you can realistically win back

Across the Zanzibar hospitality clients we have modelled this for, the realistic targets after a 6–9 month direct-booking programme are:

  • Lift direct from ~25% of revenue to ~40–50% of revenue.
  • Reduce OTA commission cost by 30–50%.
  • Increase per-stay revenue because direct bookings let you upsell - airport transfer, sunset cruise, dive packages.

It is not possible (or even desirable) to win 100% of bookings direct. OTAs serve a real top-of-funnel function: they expose your property to buyers who would not find you otherwise. The goal is to win back the buyers who would have searched for you by name anyway - and make sure the second visit is direct.

The mistake we see most often

Spending a year and a budget rebuilding the website without also fixing the GBP. The site looks great. The buyer never sees it because they searched the property name on Google and tapped the OTA listing that ranked above it.

Both at once. Or GBP first, website next. Never website-only.
