Real estate in Dar es Salaam is a follow-up business - here is the lead routing that actually closes
How real estate agencies in Dar es Salaam, Nairobi and Kigali should structure their lead capture, first-reply standard and routing so qualified buyers do not cool inside 12 hours.
Every real estate agency in Dar es Salaam, Nairobi and Kigali we talk to has the same complaint about leads: "we get plenty, they just do not convert". After looking under the hood, the answer is almost never "we need more leads". It is "we need to reply faster, route cleaner, and follow up at all".
Real estate, especially in East Africa, is a follow-up business. The marketing brings the lead. The follow-up brings the close. And the gap between agencies that close at 4% and agencies that close at 12% on the same lead source is almost entirely routing and reply speed.
The lead is hottest in the first hour
A property buyer who messages your agency about a Masaki two-bed apartment is, in that exact moment, the most likely they will ever be to viewing the place. They are on Google. They have a budget in their head. They are also messaging two or three of your competitors at the same time. Whichever agency replies first with a useful answer wins the call.
By hour two, the buyer has had a chai, started another task and forgotten which three agencies they messaged. By hour twelve, they have shortlisted the one or two agents who replied promptly and stopped reading messages from the rest. By day two, your reply lands in a conversation the buyer no longer remembers starting.
The number that matters is first-reply time, measured from "lead arrives" to "first useful human reply lands". Inside 60 minutes during business hours: hot lead. 60 minutes to 4 hours: warm, but cooling. Over 4 hours: most leads are gone, even if they reply politely.
Track this number. Nothing else moves close rates as much.
The reasons leads do not get a fast reply
We have audited the lead flow at multiple Tanzanian agencies. The reasons leads cool are remarkably consistent:
- The contact form goes to a generic inbox that one person checks twice a day.
- WhatsApp messages land on the personal phone of whichever agent happens to be on duty, with no handover.
- The "lead form" on the website only captures name and email. No agent knows what property the buyer wants.
- Listings on third-party portals push leads to a portal inbox that no one logs into.
- Out-of-hours leads have no auto-reply, so the buyer assumes the agency is dead.
Almost every fix below is operational, not marketing. But none of the marketing matters until the operational fix is in.
What a clean lead flow looks like
The structure that closes:
1. Every lead source feeds into one channel
The contact form, the WhatsApp click-to-chat link, the listing portal leads, the direct phone calls, the Instagram DMs - all of them get routed into one shared channel where every agent can see every lead. Usually WhatsApp Business with a labels system, sometimes a lightweight CRM, occasionally just a shared Google Sheet that gets updated within the hour. The technology matters far less than the discipline of one place.
2. Auto-reply confirms receipt inside 30 seconds
Every lead, regardless of source, gets an automatic acknowledgement inside 30 seconds. Not a sales reply - just confirmation:
Thanks for the enquiry about [property]. The team will reply with availability, viewing slots and the full brief inside the next 60 minutes. If your enquiry is urgent please ring [phone].
This single auto-reply removes the buyer's anxiety, sets a clear expectation, and locks them in to your follow-up instead of letting them keep messaging competitors.
3. First useful human reply inside 60 minutes
"Useful" means the reply answers the actual question. If the buyer asked about the Masaki apartment, the reply should reference the Masaki apartment, confirm availability, offer two viewing slots, and ask the qualifying questions you need answered before the viewing - budget range, intended use, timeline, financing.
Generic replies ("Thanks for your interest, let me check") are worse than no reply. They tell the buyer you do not have answers ready, and they reset the clock.
4. Routing rule before the lead arrives
Decide, in advance, who handles leads from which source, for which property, in which neighbourhood, at which time. Write it down. The rule for a Masaki two-bed apartment lead arriving Sunday afternoon should be a single sentence, not a 20-minute Slack thread.
Without a routing rule, every lead waits for someone to figure out whose job it is. With one, the first 5 minutes are spent replying, not deciding.
5. Follow-up cadence on the leads that do not convert immediately
Most property buyers do not buy on the first call. They view, think, view again, get financing sorted, change their minds twice, and come back two months later. The agency that follows up at 24 hours, then 4 days, then 2 weeks, then monthly until the buyer is either bought or off-market closes meaningfully more.
The follow-ups do not need to be hard sells. "Just checking in - any progress with the financing? Want me to send through three more options in the same range?" works. The point is that the buyer does not get lost.
The website is not the bottleneck
Most real estate agencies we work with think they need a new website to fix the lead problem. Usually they do not. They need:
- A WhatsApp click-to-chat link on every listing, with the property reference pre-filled
- A first-reply standard, in writing, that every agent agrees to
- One channel where all leads land
- Auto-replies set up properly
- A weekly review of "leads that came in, leads that converted, leads that went cold, why"
The website rebuild can come later, once the operational shape is right. Building a beautiful new website to feed leads into the same broken funnel is a fast way to lose money.
What the website does need
The website does need a few specific things:
- Listings with real photos, not stock interiors
- Neighbourhood pages ranking for "apartments in Masaki", "houses for sale in Mikocheni", "two-bed in Mbezi Beach"
- Speed on mid-range Android - most buyers are on phones, on data, on 4G
- WhatsApp click-to-chat on every listing, with the property reference pre-filled in the message
- Clear price information - the buyers who hide pricing rarely close the high-intent leads they think they are protecting
Beyond that, the website is a finishing layer. The lead engine and the follow-up discipline are the heart of the business.
A test you can run this week
Pick three competitor agencies in Dar es Salaam. Message all three from a personal number, with a credible property enquiry. Time how long each takes to reply. Read the reply.
Then have a friend do the same with your agency, from a number you do not recognise.
The gap between what your team thinks the experience is and what it actually is is usually large enough to be uncomfortable. That gap is the work.
